The Agentic Readiness Ladder

How much autonomy can AI safely earn in your business?

Debating whether to automate rarely moves an AI program forward. A more useful question is how far up the ladder each workflow can safely climb today. Assess your workflows with input from the people who run them.

Covers Microsoft Dynamics 365. No login required for you or your colleagues.

Screen recording: opening the Dynamics 365 worked example and scrolling through the results, where a payment-run workflow is held at observe-only even though its scores alone would allow more.

Capability is not autonomy

An AI agent may be technically able to do something. That does not mean it should do it unsupervised. Each workflow earns a level, and risk sets the ceiling.

  1. L0

    Observe

AI: Looks things up, summarizes, classifies. Changes nothing.

People: A person does the work.

  2. L1

    Draft

AI: Writes a recommendation or a draft.

People: A person acts on it.

  3. L2

    Prepare

AI: Prepares the action, ready to go.

    People: A person approves it.

  4. L3

    Bounded execute

AI: Runs reversible, low-risk actions within policy and budget.

    People: Policy sets the limits.

If a mistake would be costly

The workflow is held at the lowest levels, however strong everything else looks.

If it only reads or summarizes

It stays at observe-only. There is nothing to execute.

If it cannot be undone

A person always approves before it runs, for example releasing a payment.

01

Pick the workflows you run

Tick the Dynamics 365 workflows that apply, across finance, supply chain, sales, service and more. Areas matching your departments are highlighted. Start with a few; add more any time.

02

Answer in your own words

Short on time? Describe a workflow the way you would to a colleague, in English or Hindi, including a mix of both. We fill in what we can, ask about anything unclear, and you confirm every answer.

Screen recording: typing a description in a mix of Hindi and English, confirming the suggested answers, then choosing safety answers; the recommended autonomy level appears.

03

Bring in the people who know

If someone else is better placed to answer, send that section to the right department head. They receive a private link with only the questions you left open. They need no login, and you lose no progress. Their answers appear in your results as they are submitted.

Screen recording: creating a private link for an AP Lead, the AP Lead answering a question on their own page, and the progress showing back in the owner's Team tab.

Read your roadmap

A plain-language summary, a recommended autonomy ceiling for every workflow, a build sequence in waves, and the business case behind it, with the working shown.

What you walk away with

Built to be trusted

Results you can trace and test

Every result shows its working, so you can trace each recommendation back to the answers behind it.

  • A fixed, repeatable method

Scoring follows a fixed method. The same answers always give the same result, and every autonomy level comes with a plain-English reason.

  • AI that explains, never decides

AI helps you describe your business and reads your results back to you in plain words. It never sets a score, an autonomy level or a dollar figure.

  • Value you can stress-test

Dollar figures are directional. A conservative view, half the modelled value, sits beside them, in line with the method's advice to halve any vendor-claimed ROI.

The method

  1. 01

    Pick

    Tick the workflows you run

  2. 02

    Map

    Who does them, how often

  3. 03

    Rate

    How ready is each one?

  4. 04

    Cap

    The highest safe autonomy

  5. 05

    Ship

    Build in waves

  6. 06

    Prove

    The business case

Throughout every step, risk sets the maximum level. However well a workflow scores elsewhere, it cannot climb above what its risk allows.

The autonomy levels adapt emerging enterprise agent-autonomy research.

Questions

How long does it take?
Starting takes about two minutes. Plan on roughly 3 to 5 minutes per workflow when you have the figures to hand, so a first pass over five or six workflows takes about 15 to 30 minutes, longer if you wait on colleagues. Answer what you know and send the rest to the right person. Every answer sharpens the result, and you can return to your workspace at any time using its link.
Do my department heads need accounts?
No. You send each person a private link that shows only the questions you left open. Their answers carry their name, so you can see who answered what.
How accurate are the results?
Treat the results as a well-structured first pass, not a final decision, and as guidance rather than a certification of safety. The scoring is fixed and repeatable. The assessment also grades its own rigor (Directional, Considered or Board-ready) from how many people reviewed the scores and whether the numbers came from real data; the grade reflects the rigor of the inputs, not the correctness of the outcome. Dollar figures are directional, with a conservative view alongside.
What does the AI actually do?
It understands what you type, asks about anything unclear, and writes the plain-language summary. It never sets a score, an autonomy level or a dollar figure; those come from the fixed method. You confirm every AI suggestion, and the figures in the written summary are automatically checked against the calculated results.
Where does my information go?
Your answers are stored by Flexsin so you can return to your workspace and so Flexsin can prepare for a useful conversation with you. Flexsin does not sell them or share them with others for their own use; only the cloud hosting and database services that run this tool handle them. One thing to be aware of: the text you type into the “describe it in your own words” box is processed by third-party AI services (Google Gemini and Groq) so it can be understood. Those providers handle data under their own terms, so please leave out anything confidential. See Flexsin's Privacy Policy.
Which platforms are covered?
Microsoft Dynamics 365 (ERP and CRM) has a full library of 39 workflows today. SAP, Oracle, NetSuite, Salesforce, HubSpot and ServiceNow are planned, with no committed dates. Tell us what you run to help us decide what to build first.
